When to pull the plug

Curious to hear from PMs and senior investors out there on when to pull the plug on junior / mid level analysts. What was the breaking point or evaluation criteria for you? How long did you work together before firing the person? Did you feel you pulled the plug too late or too early? What did you learn from the experience?
