Merger synergy layoffs

When you do a relatively large acquisition at a portfolio company, if you think you need to keep the founder around for 2-3 years (3 year earn out), when do you start to layoff the employees? Year 1 you need to retain and transfer knowledge, how about later on? Thanks!
