Bonus Pool Structure

Small PE firm looking to create a year end bonus pool structure for employees (under 20). What are some of the ways you determine how to distribute this pool among the staff - whether MD, analyst or office admin?

Curious to see what others have to say. As it typically goes, the answer is probably that it depends. Do you have a fund or do you raise capital for each deal? 

I'm at firm that's smaller than yours (by employee count at least) and while I don't know the exact details, bonuses really depend on how we do that year (number of platforms, exits, add-ons, etc.) but that is more so on the upside. We aren't getting 0 if we don't close a couple deals.
